Where the layer comes from
The epidermis renews itself from its base. Cells divide at the bottom, then move upward through the living layers, changing as they go: producing keratin filaments, building a tough protein envelope around themselves, packaging lipids into small organelles, and finally losing their nucleus in a controlled process that leaves a flattened, dead but functional corneocyte.
At the transition, the lipid packages are secreted into the space between the cells, where enzymes process them into the ordered sheets that do the barrier work. Meanwhile, inside the cell, a large protein is broken down into the small water attracting molecules that hold water in the layer.
The point of describing it this way is that everything the barrier is made of is manufactured inside the skin and delivered on a schedule. There is no route by which a surface application can insert an ordered lipid sheet into that space or add water holding molecules to the inside of a dead cell. Anything applied acts on the outside of a structure that the body is building for itself.
The two clocks
There are two different timescales in barrier repair and confusing them is the source of a great deal of frustration.
The lipid clock. When the lipid sheets are disrupted, the skin responds quickly. Stored lipid is secreted, synthesis is increased, and the sheets begin to be reassembled. Partial restoration of function begins within hours. Full restoration of ordered structure takes longer, and repeated insult keeps resetting it.
The cell clock. When cells have been physically removed, or when the cells present are deficient in what they should contain, the only route back is the arrival of new cells from below. Transit through the epidermis is conventionally described as taking around a month in adults, varying by site and by age.
So a week of better habits gives you most of the lipid recovery and about a quarter of the cell recovery. That matches what people report: a marked improvement in tightness and stinging within days, and a slower fade of roughness and flaking over a few weeks.
What repair needs
Repair is not passive. It requires the skin to manufacture material, and manufacturing has conditions.
It needs the layer not to be desiccated. A very dry outer layer signals the skin to increase lipid synthesis, which sounds helpful, but it also stiffens the layer so that it cracks under load and it slows the enzymes that organise the sheets. In practice, keeping the layer at a reasonable water content while it rebuilds gives a better result than letting it dry out.
It needs the surface chemistry to be roughly right. The enzymes that process secreted lipids into ordered sheets work best in the mildly acidic conditions of intact skin. Repeatedly raising surface pH slows that step.
It needs the load to stop, or at least to reduce. Repair running against a continuing insult produces a permanently half repaired layer. That is a real state and a lot of people live in it all winter.
It needs the general conditions of tissue repair. Adequate sleep, adequate nutrition, not being systemically unwell. We will not overstate this: there is no diet that repairs a barrier and there is no supplement this publication will recommend, because we do not recommend products of any kind. What can be said is that repair is a metabolic process and that the body does metabolic processes worse when it is exhausted.
The night, and why it matters here
Skin temperature rises at night and water loss through the skin follows a daily rhythm, being generally higher in the evening and overnight than in the morning. That means the hours in bed are hours of relatively high loss.
They are also hours in which nothing is abrading you, nothing is being washed off and nothing is being reapplied. For most people they are the longest uninterrupted period the skin gets. That combination, high loss and zero interference, is why overnight is the most efficient window for anything intended to slow water loss, and it is the whole argument for the heavier application at night that everyone recommends without explaining.
The bedroom air matters for the same reason. A heated bedroom in winter is a long exposure to a large vapour pressure gradient. This is covered properly in the article on indoor winter.

What a fortnight should look like
If the load has genuinely reduced, expect roughly this sequence. Within two or three days, stinging on application stops. Within about a week, the tightness after washing is much reduced. Over two to three weeks, roughness and fine flaking fade. Fissures close on their own schedule and are the slowest thing on the list, because a split in a thick layer has to be bridged.
If none of that is happening after two weeks of genuinely reduced load, the model in this publication is not explaining your skin and you should stop applying it. That is not a failure of effort, it is information, and the right response is assessment rather than another product.
The realistic ambition
For someone who is in cold water several times a week through a British winter, the goal is not a barrier in the condition it would be in if they stayed indoors. It is a barrier that is repairing faster than it is being broken, which shows up as skin that is a bit dry and entirely functional rather than skin that stings, splits and flakes.
That is achievable, and it is mostly achieved by removing small, repeated insults that are easy to remove, rather than by adding anything.
