What a blade actually does
A razor is designed to cut hair at or near the skin surface. It cannot do that without also contacting the skin, and what it contacts is the outermost layer of flattened dead cells.
A shave therefore removes a quantity of stratum corneum along with the hair. That is not an accident or a sign of poor technique; it is intrinsic to drawing a blade across a surface. It is also why freshly shaved skin feels notably smooth, and why anything applied to it afterwards can sting when the same thing applied elsewhere does not.
Multiple blade passes, pressing harder, going against the direction of hair growth, and shaving skin that is stretched all increase the amount removed.
Why it matters more for this readership
For someone who does not go outdoors much, a daily shave removes a small amount from a layer that is otherwise intact and rebuilding normally. It is a modest, sustainable load.
For someone who has been in cold water four times this week, the layer has already lost cells to abrasion, has disordered lipid sheets, and has cells depleted of what holds water inside them. Removing more from the top of that is a different proposition, and it explains why people who are fine shaving in July have trouble in February.
The stacking is the point. Nothing about the shave changed. The layer it is being applied to did.
Timing is the biggest lever
Three timings matter.
Not immediately after a cold session. The layer is softened from immersion, possibly abraded by salt and sand, and cold. That is the worst moment to draw a blade across it.
Not immediately before one either. Freshly shaved skin has had its top layer thinned and will then be exposed to salt, wind and a wetsuit collar. If you shave and then surf, the collar is working on a surface that has just been reduced.
Not on skin that is currently stinging or flaking. That is the layer telling you it is already below par.
The practical version is to put a day between the shave and the session where you can, and to shave in the evening rather than the morning if the morning is when you go out in the wind.

Preparation, by mechanism
The conventional advice about shaving is mostly correct and almost never explained. Here is the mechanism behind each part.
Warmth and water first. Hair takes up water and becomes softer and easier to cut, so less force is needed at the blade and less skin is removed. This is a real effect and it is the reason shaving after washing works better than shaving dry.
A layer between blade and skin. A shaving preparation reduces the friction coefficient at the interface, which is exactly the mechanism described in the article on friction. Less friction means less removal for the same pass.
A sharp blade. A dull blade requires more force and more passes, both of which remove more skin. Replacing blades is a barrier intervention rather than a luxury.
Fewer passes, less pressure, with the grain. Each of these reduces the total abrasion. Shaving against the grain gives a closer result by cutting below the surface, which is precisely why it costs more.
Afterwards
Skin that has just been shaved has a thinned outer layer and raised water loss. What it needs is exactly what a thinned layer needs anywhere: something that slows evaporation, applied promptly.
What it does not need is alcohol heavy preparations, fragrance, or anything that produces a sting, because a sting on freshly shaved skin means the formulation is reaching nerve endings through a layer that has just been reduced. That is a signal, not a sign of efficacy.

Beards, and the skin under them
Not shaving avoids the abrasion entirely, which is a real advantage for anyone whose face is having a hard winter, and a beard also traps a still air layer over the skin it covers, which reduces evaporative loss.
The skin underneath still needs attention. Salt gets into a beard and stays there, so rinsing matters more rather than less. Anything applied needs to reach the skin rather than sitting on the hair. And a hood or a collar rubbing on a bearded jaw still produces a mechanical mark on the skin beneath.
When to stop and ask
Ingrown hairs, persistent bumps in the shaved area, painful spots that recur, anything that becomes hot, swollen, increasingly painful or discharges, or a rash in the shaved area that does not settle, are not technique problems and we are not going to advise on them.
